I think, until that debate, they thought they could prop him up on the heels of the SOTU performance. They more than likely figured the hate for Trump and skepticism about his future still made Biden electable.

After the debate, there was no more hiding. Aunt Jenny walked out of the bathroom stark naked at the family Christmas party and there were no more secret.
