It sounds like your halyards are twisted inside the mast. You'll need to pull off the heel on the mast and check it out with a small flashlight that you can run down the inside of the mast while keeping your lines tight. Also you spinnaker halyard should be running through a turning block. I've used electrican's fish tape to feed in new lines. It works well you just need a little patence and good lighting.
